A Systemic Approach

 

When our client, a global leader in manufacturing, initiated a company-wide transformation several years ago, the European Leadership Team (ELT) recognised that the shift toward intrapreneurship and agile leadership required more than new processes—it required a new way of thinking and working together.

Their aspiration was to translate the global strategy into ELT-level actions. This included team work to define a renewed European mission, align around shared goals, and model a more transformational leadership style that would cascade effectively tio their direct reports.

The ELT leader approached The Blue Ocean Company because he was not looking for a traditional strategy workshop. He wanted something innovative, experiential, and capable of cutting through complexity.

Our proposal introduced an approach he had never used before: a systemic team constellation, designed to reveal the hidden organisational dynamics influencing the team’s strategic ambitions.

A team constellation is a structured, experience-based approach that provides fast, deep insight into how the team operates as a system.

Why A Constellation Was Essential

 

The organisation was at the beginning of a global transformation: accelerated change, shortened product life cycles, and new leadership tools to guide people through uncertainty. In such an environment, linear, causal problem-solving often misses the core issue.

A systemic approach meets this challenge head-on.

A constellation scientifically describes the arrangement of, and interaction between, elements of systems. It brings to light the mechanisms and dynamics—often invisible—that influence behaviour and outcomes.

By mapping these dynamics, leaders gain a fast-track, objective perspective that bypasses judgement and bias.

For the ELT, this meant being able to see what was strengthening or weakening the system, what was causing flow or blockage, and what elements were essential to their European success.

This method acts simultaneously as:

  • Diagnosis tool – “What’s going on here?” by looking at issues from different vantage points.
  • Testing tool – “What will happen if…?” by assessing what strengthens or weakens the system.
  • Change tool – “How will this solution affect the company?” by constructing solutions based on insight rather than assumption.

This approach provided the ELT with an “Organisational Radar” capable of bringing clarity to complexity and enabling leaders to define practical pathways aligned with both strategic and human realities.

Commitment Charter

 

We brought the ELT’s real world into the room. Using the systemic approach, leaders worked with actual strategic challenges, identifying the fundamental elements shaping their environment and exploring the relationships between those elements—internally and externally.

The constellation helped them observe emerging patterns, reveal invisible dynamics, and test possible solutions.

From there, the group could establish new directions and commit to the best pathway forward, documented in a Commitment Charter that captured agreed principles and priorities.

This journey from Creating, Collecting, Sharing, Prioritising and Agreeing on the way(s) forward moved the ELT from knowing to doing to being—a shift essential for modelling transformational leadership.

Impact

 

The team constellation work clearly strengthened the team dynamics within the ELT, giving them a deeper shared understanding of how to work with the system they were operating in.

The team also identified the need to develop a more coaching style of communication, which made them far more successful in cascading the strategy to their direct reports.
